He is preoccupied with demanding matters, and then some.But when he does sit down for a conversation, he gives me a detailed account of the digital odyssey of Dr. Reddyâs Laboratories. Rathi talks at length on laying the foundation of a digital enterprise, using technology to invigorate internal operations and revitalize the partner ecosystem of the pharma company and helping innovation flourish in the highly regulated pharma industry.As the CIO for Dr. Reddyâs Laboratories, you are responsible for IT, Business Process Excellence (BPE) and Digital Transformation for the organization. Could you describe the context of digital within your organization both as it relates to the internal operations and the extended ecosystem of partners?At Dr. Reddyâs Laboratories, we are leveraging digital to optimize current operations, elevate the companyâs current business model and existing processes and figure out new ways of competing differently in the marketplace. The other business imperative behind digital initiatives is to leverage digital technologies to identify new value propositions for novel business models.Our digital strategy has four key pillars. First, we are digitizing operations for the entire lifecycle from product selection to the launch. We are using digital to create a 10 X impact on each process and subprocess both in terms of speed, productivity, and innovation in the entire lifecycle.Second, we are creating a digital workplace for our employees in order to give them the best user experience and the highest productivity environment.Third, we are leveraging digital for our partners (suppliers and customers). We are using digital to create seamless collaboration with our suppliers and differentiated experience for our customers.Fourth, we are capitalizing on digital to create new business models. We are trying to look beyond our current business model to create new value propositions for our customers.The metric that we use to gauge the success of our digital initiatives is the eventual business benefit that it delivers to the organization. Digital lean is the next frontier of digital operations. How do you leverage the Digital Lean methodology to enhance operational efficiency and fast-track digital transformation?At Dr. Reddyâs Laboratories, we adhere to an internal methodology called âDigital Leanâ. The concept of digital lean is all about combining the best concepts from the lean methodology for process design and eliminating NVAs, Design thinking to understand unmet needs of customers/users and digital technology solutions to completely reimagine the solution â" how a digital native would have designed from scratch.A typical digital lean project needs to have at least one 10 X metric that will improve by 10 times with the new solution. Let me illustrate this with an example of a Digital Lean Solution. We work in a highly regulated environment so any change we do in our manufacturing and quality systems has to go through change control. After which it goes through an approval cycle. Only after it is approved, does it get implemented and deployed. On an average, we raise about 1000 change controls within the company. And these change controls would go for 10-15 approvals with an average approval lead time of around 25 days.We did a digital lean project on this wherein we reduced the number of approvals and simplified the process using AI, intelligent user interface and gamification which has now brought down the lead time from 25 days to 2.5 days. The 10X metric, in this case, was the approval cycle time. Pharmaceutical distribution and retailing is a complex exercise. How are you using digital to rejuvenate your partner network?Let me take the example of the supplier as a partner. We have a portal called the âVikreta Connect âwhere we have digitized the entire lifecycle from quotation to payment with our suppliers. So from the point, we request for a quotation, purchase requisition, purchase order, advanced shipping notification, receipt of material, invoice and the payment, the whole cycle is completely digital. This has drastically improved the lives of our suppliers.We have improved the connect with our partners. They get online visibility of purchase orders. They know when we have received the material when they are quality cleared and they also know when they will receive the payment.Now we are exploring the next wave of innovation opportunities on this platform. Many of our suppliers do bill discounting with their banks for faster cash turnaround. We are now also looking at offering these services to our suppliers. When we make that happen, Dr. Reddyâs would be doing for its suppliers what a bank typically does.As a generic pharma company, the primary customers of Dr. Reddyâs Laboratories are doctors. Can you talk to us about the customer-facing digital aspects of digital transformation?We have gone ahead and digitized the entire detailing process that our Product Sales Representatives (PSRs) do with the doctors. They have connected iPads where all detailing information on any product is available online, any change is pushed centrally and is available almost in real time. This platform also enables closed-loop service for our doctors in case they have any scientific or medical queries.Now we are running analytics on this to see what type of content is more relevant and gets more time and attention from doctors. Equipped with these analytics-based insights, we are now able to tweak the content to make it more relevant for them.What steps have you taken to create Digital Workplace for our employees?The Digital Workplace aims to enable smart working from anywhere and any device, the ability to seamlessly collaborate with colleagues and enabling crowdsourcing across the organization.We created a âmobile-firstâ agenda a few years back to provide all productivity enabling apps on the go â" approvals, travel, expenses, MIS dashboards, etc.We are not working on creating the hub for any employee where all his tasks from various systems, meetings etc. would come together in one place for him to prioritize and act on. We are also enabling unified communication and federated search for seamless collaboration across the organization. Pharma is a highly regulated industry. How do ensure that the tight regulatory environment does not cripple innovation?Organizations often look at regulation as something that arrests innovation. We look at regulation in a positive light because it brings best practices to do the right things. So when we do any automation or IT implementation, we need to follow the process of making it 21CFR Part 11 compliant. According to this regulation we have to ensure that our system has gone through a validation cycle to match URS ( user requirement specification ) to final PQ ( Performance Qualification).While traditionally validated systems have followed the waterfall methodology, we are now trying to do agile methodology for the same.We have had some early success and have been able to use the agile methodology to do faster and multiple releases in the Part 11 environment. And this has helped us overcome the regulatory hurdle in fostering innovation.HIPPA and data privacy is still evolving esp in the Indian context so we have to keep learning.The number one challenge for a generic pharma company in India is compliance around data integrity. How does technology help you on that front?Data Integrity is defined as ALCOA+. It relates to data, whether paper or electronic and is defined by US FDA guidance as Attributable, Legible, Contemporaneous, Original and Accurate. These simple principles should be part of a pharma industryâs data lifecycle management and data integrity initiatives.With the digitalization journey we have done for our manufacturing and quality environment, we have completely changed the way we look at data integrity now. We have started doing most of our important data collection directly from the source by machines. Data is no longer collected manually. So the whole issue of contemporaneous and accuracy has gone away. There is no leeway for any manual error in the process.We are on a mission to have paperless shopfloor and labs across all our plants. This would provide us multiple benefits in terms of data integrity, document management, process optimization, process interlocks to do mistake proofing and most importantly ability to collect data in electronic form for analytics.With our data collection at the source and making a paperless environment, the whole compliance conversation is shifting away from showing documents to auditors to having compliant computer systems. In this whole process of digitization, all processes and data are now available in electronic form. Our ability to use analytics on this data has been enhanced.
